Klaviyo agency, freelancer, in-house or AI: how to choose in 2026

There is no single right answer, only the right one for your stage. How the four options compare on cost, speed and risk, and the questions that decide it.

Every growing Shopify brand hits the same question: who should run Klaviyo? Hire someone in-house, bring on a freelancer, sign with an agency, or lean on AI tools and do it yourself?

There is no single right answer. There is a right answer for your stage, budget and team. Here is how the four options actually compare, and the questions that decide it.

The four options at a glance

In-house Freelancer Agency AI + operator
Best for Brands where email is a top-3 channel and volume is high Specific projects (a flow build, a migration) Brands wanting strategy, design and execution in one place Brands wanting agency output at lower cost and faster turnaround
Strategy Depends on the hire Usually execution only Included Included
Design Needs a designer too Varies widely Included AI-generated, human-reviewed
Speed Fast once ramped Depends on availability Often 1-2 weeks per email Days, not weeks
Main risk One person, one point of failure Inconsistency, availability Cost, junior account managers Quality control if no human reviews

Option 1: hiring in-house

When it makes sense: email and SMS already drive a large share of revenue, you send several campaigns a week, and you need someone close to the product, the team and daily priorities.

The hidden cost: one person rarely covers strategy, copy, design, segmentation and deliverability at an expert level. Most in-house setups end up needing a designer or an agency on top. And when that person leaves, the knowledge leaves with them.

Option 2: a freelancer

When it makes sense: you need a defined project done. A flow rebuild, a migration from Mailchimp, a set of templates. Freelancers are usually the most affordable way to get a specific piece of work built.

The hidden cost: most freelancers execute what you ask for. If you do not know what to ask for, you get exactly what you asked for. Availability is the other risk: a great freelancer is often a busy one.

Option 3: a Klaviyo agency

When it makes sense: you want one partner to own strategy, design, copy, build and reporting, and you do not want to manage the details.

What it costs: agency pricing varies a lot, but published examples give a useful reference. Netalico, a Klaviyo Gold Partner, publishes retainers from $1,200/month for 4 emails up to $5,000/month for 16 emails and 4 texts, with one-off audits around $1,000 and core flow builds from $2,500. Klaviyo's own platform fees come on top.

The hidden cost: at many agencies you sell with a senior strategist and get serviced by a junior account manager. Turnaround of one to two weeks per email is common, which slows down testing.

Questions to ask before signing:

  1. Who will actually work on my account day to day?
  2. What will you fix in the first 30 days, and how will we measure it?
  3. How do you report: attributed revenue only, or incremental impact?
  4. What is the turnaround from brief to scheduled email?
  5. What happens to the flows and templates if we part ways?

Option 4: AI-powered execution with a human operator

This is the newest option, and the one that changed most in 2026. With Klaviyo's MCP integration for Claude, AI can now read account data, audit flows and draft campaigns directly inside Klaviyo.

Used alone, AI gives you speed without judgment. Paired with an experienced operator who sets the strategy and reviews every send, it gives you agency-level output with a much shorter turnaround.

When it makes sense: you want more campaigns and better flows without adding headcount, and you value speed and testing volume.

The hidden cost: "AI-powered" is now on every agency website. Ask to see the workflow, ask who reviews the output, and ask for examples of emails it produced. If nobody experienced is checking the work, you will notice in your brand voice first and your deliverability second.

How to decide: four questions

  1. How much revenue does email drive today? If it is small, start with a one-off audit and flow build before committing to a retainer.
  2. Do you need strategy or just hands? If you already know what to build, a freelancer is efficient. If you do not, pay for strategy.
  3. How fast do you need to test? Weekly testing needs short turnaround. That rules out slow production cycles.
  4. Who owns the knowledge? Make sure flows, templates and documentation live in your Klaviyo account, not in someone's head.

Our take

We built Ypsómetro around option 4 because we saw the same pattern in every account: agencies too expensive, freelancers too slow, in-house teams too busy shipping campaigns to fix the flows underneath. AI handles the audit, design and build work, and a real operator owns the strategy and checks every send.

If you are weighing your options, a good first step is an audit of what you already have. Our guide to the 5 Klaviyo flows that drive most email revenue shows you what to check first.

Frequently asked questions

How much does a Klaviyo agency cost?

It varies widely. As a published reference, Netalico lists retainers from $1,200/month for 4 emails up to $5,000/month for 16 emails and 4 texts, with audits around $1,000. Klaviyo platform fees are separate.

Is a freelancer or an agency better for Klaviyo?

A freelancer is efficient for a defined project when you already know what to build. An agency is better when you need strategy, design and execution owned by one partner.

Can AI run Klaviyo email marketing on its own?

AI can now audit accounts and draft campaigns through Klaviyo's MCP integration, but it works best with an experienced operator setting strategy and reviewing every send.

What should I ask a Klaviyo agency before signing?

Who works on your account day to day, what they will fix in the first 30 days, how they report results, their turnaround time, and who owns the flows and templates if you part ways.
